Established brands carry something new entrants spend years trying to build: recognition, familiarity and a place in people's everyday lives. But markets move. New competitors arrive, customer expectations change and what once made a brand distinctive can gradually become less relevant.


Nord Classic Blend has been part of the Nordic coffee category for decades. It remains widely recognized and retains a loyal customer base, but growth has slowed. Newer brands are attracting attention with stronger propositions around origin, quality, sustainability and contemporary coffee culture.


The management team is preparing its next brand investment. The temptation is to modernize the identity and communications. One central question remains:  what should the brand actually stand for now?

Frank is one of the fictional archetypes in the
AI Business Council, representing a CMO veteran managing complex global brand portfolios. His challenge provides the starting point for this AIBC Lab sprint.

How can we make a legacy brand relevant to the next generation—without losing the equity that made it successful?

What is still worth building on?

We start with the Nordic coffee category. Existing internal knowledge is combined with AI-powered market intelligence to explore changing customer expectations, category growth, price architecture, competitor positioning and the propositions shaping newer coffee brands.


Using a Value Proposition Canvas, we look beyond demographics to understand what customers increasingly value from their everyday coffee—from taste and quality to provenance, sustainability, ritual, convenience and emotional familiarity.

Several possible directions emerge. Nord Classic Blend could move towards premium quality, emphasize its Nordic heritage, compete more explicitly on sustainability or build on the familiarity that has kept customers returning for years.


Rather than trying to modernize everything, we narrow the possibilities to one opportunity: make the brand's established Nordic character relevant to a more contemporary expectation of quality and everyday coffee culture.


That becomes the direction to take into simulation.

How far can the brand move without losing itself?

The selected direction is translated into alternative propositions, messages and visual expressions. AI-powered simulations explore how different customer perspectives might respond as the brand moves from its familiar position towards something more contemporary.


We vary the balance between heritage and modernity, familiar and premium, Nordic provenance and contemporary coffee culture. Packaging, language, claims and shelf context make those alternatives tangible enough to compare rather than discuss in the abstract.


Some directions make the brand feel newer but increasingly generic. Others preserve so much of the past that the underlying relevance problem remains.


One direction begins to hold together: retain the familiarity and Nordic character customers already recognize, while reframing them around a clearer contemporary expression of everyday quality.


The opportunity now looks and feels like something the business can evaluate.

Prepare the next move

Is there enough relevance to reposition the brand?

We bring the market opportunity and the refined brand direction back together. The question is no longer whether Nord Classic Blend needs modernization in general, but whether this particular direction creates enough renewed relevance and differentiation to justify changing an established brand.


The strongest signals, remaining uncertainties and competitive risks are brought into the decision.

We look at what should be protected, what can change, where the new proposition could create greater customer value and which assumptions would still benefit from further validation.


The company can move ahead with greater confidence, refine specific elements through further validation, or reconsider the direction before committing significant resources to a full repositioning.
