Established dairy portfolios are under pressure. Mature categories, intense competition and changing consumer preferences are making profitable growth harder to find.


A Nordic FMCG company is now exploring whether to enter the yoghurt category. The market is established and highly competitive, with strong incumbent brands, private-label pressure and growing interest in products associated with health and wellbeing.


The ambition is not simply to launch another yoghurt. The company wants to understand where there is room for a differentiated proposition and whether that opportunity is strong enough to justify entering the category.

Meet Frank

Frank is one of the fictional archetypes in the
AI Business Council, representing a CMO veteran managing complex global brand portfolios. His challenge provides the starting point for this AIBC Lab sprint.

Where is the room to play?

We start with the Nordic yoghurt category. Existing internal knowledge is combined with AI-powered market intelligence to map category size and growth, price architecture, competitor positioning and signals from other food categories.


The initial scan points towards health and functional nutrition as an interesting space to explore. Using a Value Proposition Canvas, we break that broad territory into more specific customer needs: high protein, digestive wellbeing, clean ingredients, satiety, everyday simplicity and Nordic provenance.

The first hypothesis—another performance-led high-protein yoghurt—looks commercially plausible, but increasingly crowded. Instead we shift towards a less engineered proposition: everyday nutrition built around natural ingredients, Nordic provenance and credible functional value.


Rather than trying to solve the whole category, we choose one opportunity to take forward: uncomplicated everyday nutrition.


That gives us a clear space to work from—and a direction to start refining the strategy.

Bring the opportunity to life

What would it take to own that space?

We now have a position to work from. The market opportunity, competitive landscape and customer needs become the guardrails for shaping a proposition around uncomplicated everyday nutrition.


We explore what the brand should stand for, which benefits matter most and how the proposition could look and feel. Different customer personalities bring different expectations: some respond to performance and achievement, while others look for simplicity, reassurance or everyday wellbeing.

Positioning, messaging, product features and visual expression evolve together, while synthetic customer perspectives expose what attracts, what excludes and what makes the proposition distinctive.


The learning feeds straight back into the concept. What started as a position on a market map becomes the foundation for a potential product—something we can see, challenge and improve while the idea is still moving.


The opportunity is no longer theoretical. We now have something tangible to strengthen the business case.

Prepare the next move

Is this an opportunity worth pursuing?

We bring the market opportunity and the tested concept back together. The question is no longer whether the yoghurt category is attractive in general, but whether this particular proposition creates enough differentiation and relevance to justify taking the next step.


The strongest signals, remaining weaknesses and competitive risks are brought into the decision. We look at what the concept would need to protect, what still needs to be proven and where the business would need to commit resources if it chooses to move forward.

The sprint ends with a direction, not a finished launch. The company can move ahead with greater confidence, refine specific assumptions through further validation, or stop before committing significant time and investment to an opportunity that does not hold up.


One week has turned a broad category ambition into a tangible opportunity the business can act on.
